Off the shelf software or a bespoke system: which is right for your firm?

Should your survey firm buy off the shelf software or build a bespoke system? An honest comparison of cost, control and what actually goes wrong.

Every survey firm reaches this fork. The spreadsheet has stopped coping, and you have to decide whether to buy a product or build something that fits.

I build the bespoke kind, so I have an obvious bias. I will try to be straight about when buying is the better answer, because quite often it is.

Buy off the shelf when

Your workflow is fairly standard. Residential surveys, a handful of service types, a normal enquiry to report to invoice flow. Purpose-built products handle this well because it is what they were designed around.

You need industry integrations on day one. Survey Hub, GoReport, reallymoving, Compare My Move, Local Surveyors Direct. Some products have these built in. Recreating them bespoke is possible but rarely worth it.

You want someone else responsible for it. A product has a support team, a roadmap and a helpdesk. If something breaks at 9pm on a Sunday, that is their problem.

You do not want to make decisions. A product has already decided how things work. For a lot of firms that is a relief, not a limitation.

Build bespoke when

Your services do not fit a template. Unusual routing, multiple business lines, commercial and residential in one firm, work that comes through channels the products do not anticipate. If you find yourself thinking "we would have to work around that", note it down. Three of those and a product will fight you daily.

You already pay for tools you like. If your team lives in a work platform, or your accounts are set up a particular way in Xero, a bespoke build works with what you have rather than asking you to abandon it.

You want the system to change as the firm changes. Products change when the vendor decides. A bespoke system changes when you ask.

You want to own it. With a bespoke build on ClickUp and Zapier, you hold the accounts and the data. If you and I fall out, the system keeps running.

The cost comparison people get wrong

Off the shelf looks cheaper because the monthly is smaller. But price it per user across a growing team over three years, and add the cost of the workarounds, and the gap narrows a lot.

Bespoke has a higher setup fee and a monthly that covers maintenance and improvement. What it does not have is per-seat pricing that punishes you for hiring.

Neither is obviously cheaper. Judge on fit, then on cost.

What actually goes wrong with bespoke

Being honest about the risks, because they are real.

Key person risk. If one person built it and disappears, you have a problem. Ask who maintains it, what happens if they are unavailable, and whether it is documented.

Over-engineering. The commonest failure is a system with clever logic nobody understands, which breaks in six months. Deterministic and boring beats clever every time.

No maintenance. A system nobody looks after slowly rots as your tools update. This is exactly why a bespoke build should come with an ongoing arrangement rather than being a one-off project.

How to decide in ten minutes

Write down the five things your firm does that you suspect are unusual.

Then look at two or three purpose-built products and ask honestly how many of those five they handle.

Four or five handled? Buy the product. Two or fewer? Build something that fits.
